== Roadmap no es plan cerrado ==&lt;br /&gt;
&lt;br /&gt;
El error más habitual es tratar el roadmap como una lista de promesas.&lt;br /&gt;
&lt;br /&gt;
En contextos de incertidumbre, el roadmap debe funcionar como una hipótesis revisable:&lt;br /&gt;
&lt;br /&gt;
* cuanto más lejos en el tiempo, menos detalle debería tener;&lt;br /&gt;
* cuanto más incierta sea una iniciativa, menor compromiso debería comunicarse;&lt;br /&gt;
* cuando aparece nueva evidencia, el roadmap debe actualizarse;&lt;br /&gt;
* cuando cambian los objetivos, el roadmap debe revisarse;&lt;br /&gt;
* cuando una iniciativa deja de contribuir a resultados relevantes, debería reordenarse, posponerse o descartarse.&lt;br /&gt;

Un roadmap fijo puede ser cómodo políticamente, pero peligroso estratégicamente. Puede llevar al equipo a entregar [[Output|outputs]] que ya no contribuyen a los [[Outcome|outcomes]] actuales.&lt;br /&gt;

Es especialmente útil cuando hay incertidumbre porque evita poner fechas exactas a iniciativas que todavía no tienen suficiente evidencia.&lt;br /&gt;

Un roadmap trimestral puede ser útil cuando la organización trabaja con ciclos de planificación por trimestre, especialmente si los conecta con OKRs.&lt;br /&gt;
&lt;br /&gt;
Debe tener cuidado con dos riesgos:&lt;br /&gt;
&lt;br /&gt;
* llenar el trimestre con más iniciativas de las que el equipo puede ejecutar;&lt;br /&gt;
* tratar todo el trimestre como compromiso cerrado aunque aparezca nueva evidencia.&lt;br /&gt;
&lt;br /&gt;
Un buen roadmap trimestral debería mostrar:&lt;br /&gt;
&lt;br /&gt;
* objetivos del trimestre;&lt;br /&gt;
* outcomes o KRs relacionados;&lt;br /&gt;
* iniciativas principales;&lt;br /&gt;
* hipótesis o riesgos;&lt;br /&gt;
* dependencias;&lt;br /&gt;
* decisiones pendientes;&lt;br /&gt;
* criterios para revisar prioridades.&lt;br /&gt;
&lt;br /&gt;
El trimestre no debe convertirse en una excusa para ignorar el aprendizaje. Si los datos cambian, el roadmap también puede cambiar.&lt;br /&gt;
&lt;br /&gt;
== Roadmap y discovery ==&lt;br /&gt;
&lt;br /&gt;
El roadmap no debería alimentarse solo de peticiones internas. También debería reflejar aprendizaje procedente de [[Product discovery|product discovery]]:&lt;br /&gt;
&lt;br /&gt;
* entrevistas con usuarios;&lt;br /&gt;
* análisis de comportamiento;&lt;br /&gt;
* datos de soporte;&lt;br /&gt;
* experimentos;&lt;br /&gt;

* investigación de mercado;&lt;br /&gt;
* feedback comercial;&lt;br /&gt;
* validación de hipótesis;&lt;br /&gt;
* análisis de oportunidades.&lt;br /&gt;

Cuando una iniciativa tiene alta incertidumbre, no siempre debe entrar directamente en delivery. Puede entrar como experimento, spike o trabajo de discovery.&lt;br /&gt;

== Roadmap y stakeholders ==&lt;br /&gt;
&lt;br /&gt;
El roadmap es una herramienta de conversación con stakeholders. Sirve para explicar prioridades, pero también para negociar expectativas.&lt;br /&gt;
&lt;br /&gt;
Buenas preguntas en una conversación de roadmap:&lt;br /&gt;
&lt;br /&gt;
* ¿Qué outcome queremos mover?&lt;br /&gt;
* ¿Qué evidencia justifica esta prioridad?&lt;br /&gt;
* ¿Qué coste de oportunidad tiene?&lt;br /&gt;
* ¿Qué dejaríamos de hacer si lo priorizamos?&lt;br /&gt;
* ¿Qué riesgo asumimos si lo postergamos?&lt;br /&gt;
* ¿Qué nivel de confianza tenemos?&lt;br /&gt;
* ¿Qué debería ocurrir para cambiar esta decisión?&lt;br /&gt;
&lt;br /&gt;
El roadmap ayuda a decir “no” con fundamento. No desde la preferencia del equipo, sino desde estrategia, evidencia y trade-offs.&lt;br /&gt;
&lt;br /&gt;
== Roadmap e IA ==&lt;br /&gt;
&lt;br /&gt;
La IA generativa puede ayudar a trabajar con roadmaps, pero no debe decidir prioridades por el equipo.&lt;br /&gt;
&lt;br /&gt;
Puede apoyar en:&lt;br /&gt;
&lt;br /&gt;
* sintetizar feedback de usuarios;&lt;br /&gt;
* agrupar oportunidades similares;&lt;br /&gt;
* detectar iniciativas sin conexión clara con OKRs;&lt;br /&gt;
* proponer preguntas de discovery;&lt;br /&gt;
* resumir trade-offs para stakeholders;&lt;br /&gt;
* generar escenarios alternativos;&lt;br /&gt;
* revisar si el roadmap está demasiado orientado a outputs;&lt;br /&gt;
* identificar dependencias o riesgos.&lt;br /&gt;
&lt;br /&gt;
Pero priorizar implica juicio estratégico: valor, riesgo, oportunidad, capacidad, política organizativa, restricciones técnicas y responsabilidad. Eso sigue siendo trabajo humano.&lt;br /&gt;
&lt;br /&gt;
La IA también puede aumentar el riesgo de outputismo: si producir prototipos, documentos o código cuesta menos, el equipo puede llenar el roadmap de más iniciativas sin validar mejor su impacto.&lt;br /&gt;
&lt;br /&gt;
== Cómo revisar un roadmap ==&lt;br /&gt;
&lt;br /&gt;
Una revisión periódica del roadmap puede seguir este flujo:&lt;br /&gt;
&lt;br /&gt;
# Revisar objetivos y KRs vigentes.&lt;br /&gt;
# Comprobar qué iniciativas siguen contribuyendo a esos resultados.&lt;br /&gt;
# Evaluar nueva evidencia de usuarios, mercado o datos.&lt;br /&gt;
# Detectar iniciativas con impacto incierto.&lt;br /&gt;
# Decidir qué ejecutar, experimentar, postergar o descartar.&lt;br /&gt;
# Comunicar trade-offs a stakeholders.&lt;br /&gt;
# Actualizar el nivel de confianza y el horizonte temporal.&lt;br /&gt;

Revisar el roadmap no significa cambiarlo todo cada semana. Significa mantenerlo vivo.&lt;br /&gt;

== Señales de un roadmap problemático ==&lt;br /&gt;
&lt;br /&gt;
Un roadmap probablemente necesita revisión si:&lt;br /&gt;
&lt;br /&gt;
* contiene demasiadas iniciativas;&lt;br /&gt;
* no se entiende qué objetivo mueve cada elemento;&lt;br /&gt;
* nadie se atreve a cambiarlo;&lt;br /&gt;
* está lleno de fechas lejanas con falsa precisión;&lt;br /&gt;
* el equipo entrega mucho pero no sabe qué impacto genera;&lt;br /&gt;
* los stakeholders lo usan como contrato;&lt;br /&gt;
* no incorpora aprendizaje de usuarios;&lt;br /&gt;
* no distingue entre certezas, apuestas e ideas;&lt;br /&gt;
* no muestra trade-offs;&lt;br /&gt;
* el product backlog y el roadmap cuentan historias distintas.&lt;br /&gt;
