Burnout
Symptoms in Agile Teams
Burnout in development teams and agile management can set in gradually and be difficult to detect:
- Declining active participation in retrospectives and planning: the team "goes through the ritual" without any real involvement.
- Technical debt grows without anyone flagging it: nobody has the energy to question things.
- Estimates become increasingly pessimistic or, conversely, artificially low to avoid committing to additional work.
- Turnover rises: the most motivated people are the first to leave when the environment is unhealthy.
- Production incidents increase: exhaustion reduces attention during reviews and tests.
Common causes in agile teams
- Chronically overcommitted sprints: when the team plans more than it can do sprint after sprint, the pressure builds up.
- Lack of a sustainable pace: one of the twelve principles of the Agile Manifesto states that agile processes promote development that can be sustained indefinitely.
- Excessive meetings: a team that spends half its day in meetings and is then forced to work outside regular hours to get the work done.
- Lack of psychological safety: being unable to say that the workload is too much without negative consequences.
- Accelerated AI adoption: the pressure to adapt quickly to new tools, keep up the previous pace of productivity, and manage uncertainty about one's own role can be a significant source of stress.
Warning Signs the Scrum Master Should Detect
- Changes in the team's pattern of participation in Scrum events.
- A sustained drop in velocity with no apparent technical cause.
- Increased interpersonal tension in the Sprint Retrospective or the Daily Scrum.
- Team members who mention feeling "always busy" yet have the sense that they are not making progress.
Common mistake
Treating burnout as an individual problem rather than a systemic one. Burnout has systemic causes: chronic overload, lack of autonomy, absence of recognition, or misalignment between personal and work values. When only the symptom is treated in the affected person and the system that produces it is left unchanged, burnout reappears in the same team with other people.
