Feature factory
The term was popularized by John Cutler in 2016 to describe the dynamic in which teams are so busy building that they have no time to ask whether what they build matters.
Symptoms
An organization operates as a feature factory when:
- The roadmap is defined as a list of feature delivery dates, with no measurable success criteria.
- Teams celebrate deploys without validating whether anything has changed for users.
- Key Results are task lists disguised as outcomes.
- A feature that has already been committed is never canceled, even when the evidence suggests it will not deliver value.
- Product discovery is nonexistent or marginal.
- The Sprint Retrospective analyzes whether the sprint was completed, but not whether the work delivered moved any product metric.
Why it emerges
The feature factory is not the result of bad intentions but of misaligned incentives: executives ask for visibility into "what is being built," and teams respond with lists of features; roadmaps turn into delivery commitments; building earns praise, while questioning creates friction.
The alternative: outcome orientation
The way out of the feature factory is the mindset shift from output to outcome (→ OKR): the team doesn't ask "Did we deliver what we said we would?" but rather "Has anything changed for users?" This requires OKRs that measure outcomes, continuous discovery, and a North Star Metric that guides the backlog.
Common mistake
Adopting outcome vocabulary without changing the incentives. An organization can write its OKRs as outcomes, but if executives keep evaluating teams by how much they have delivered, actual behavior will remain that of a feature factory. Cultural change requires incentives and evaluation conversations to change along with the vocabulary.
