The Product builder (also called Developer AI or AI-powered developer) is the evolution of the developer role in teams that work with generative artificial intelligence tools. It is the professional responsible for building the product increment by combining the use of no-code tools, AI-assisted code generation, and a deep understanding of the product and its architecture.

The role and its name have been described by Scrum Manager in the guide Scrum en equipos con IA [Scrum in Teams with AI, in Spanish] (v1.0, March 2026) and in SDD — Spec Driven Development en equipos ágiles [SDD — Spec Driven Development in Agile Teams, in Spanish].

Main focus

The Product builder focuses their work on four areas:

  • AI orchestration: designing and managing the work that AI agents carry out, including the precise definition of tasks, supervision of the process, and integration of the results.
  • Architecture: maintaining the coherence and structural quality of the system as it grows with contributions from AI agents.
  • Spec writing: writing the specifications that guide the agents' work with the level of detail and structure needed for the agents to produce valid outputs.
  • Critical review of generated code: validating that the AI-generated code meets the reinforced DoD before integrating it.

What changes compared to the classic developer

Value shifts from implementing to orchestrating

The classic developer adds value mainly by implementing: writing code that solves the problem. The product builder adds value mainly by orchestrating: designing the architecture, writing specs to guide the AI, reviewing and validating what it generates, and ensuring quality and security.

This shift does not mean that the product builder cannot program: it means that their most impactful time is spent on architecture decisions, precisely defining the objectives for the AI, and critically reviewing the output, not on line-by-line implementation.

New competencies

The product builder needs competencies beyond those of the classic developer:

  • Prompt engineering: formulating effective instructions for language models.
  • Context engineering: managing the context the agent receives throughout a session or project to maintain coherence and reduce hallucinations.
  • Spec writing: writing structured specifications that define precisely what the agent must generate and to what quality criteria.
  • Critical review: detecting, in AI-generated code, the subtle errors that look like a valid solution: incorrect business logic, uncovered edge cases, hidden duplication, and security vulnerabilities.

Critical review as a core competency

AI produces plausible but often fragile solutions. The product builder is the one who detects the subtle errors: code that compiles and passes the tests but has incorrect business logic in edge cases; a function that duplicates existing logic in another module because the agent lacked the full context of the system; a query that works with development data but fails with production data.

This critical review capability requires deep knowledge of the product domain, the system architecture, and the ways in which AI typically fails. It cannot be replaced by another AI agent: it requires the judgement of someone who understands the system as a whole.

Product builders work in two modes depending on the track:

  • Fast track (vibe coding): agile exploration with AI to validate hypotheses. Code quality is secondary; what matters is the pace of learning. The goal is to generate evidence that something is worth building.
  • Robust track (vibe engineering): implementation with full standards. SDD, reinforced DoD, and rigorous human review are applied. The goal is for the increment to be maintainable, secure, and deployable.

The decision about which track to operate in at any given moment is made by the product architect in coordination with the team.

Role in Spec-Driven Development

In the SDD framework, the product builder is the orchestrator of the implementation:

  • Contributes to refining the requirements with their technical knowledge (identifying inconsistencies, dependencies, or technical risks in the requirements).
  • Designs the technical solution.
  • Breaks the design down into atomic tasks that agents can carry out autonomously.
  • Orchestrates the implementation by delegating to agents and reviewing each contribution.
  • Is responsible for ensuring that the generated code passes the reinforced DoD before it is integrated.

The reinforced DoD as the product builder's responsibility

Every increment containing AI-generated code must meet four additional criteria, for which the product builder is responsible:

  1. Static analysis: the code passes linters and automated analysis with no critical errors.
  2. No duplication: it has been verified that the AI did not introduce duplicated code (threshold < 5%).
  3. Security: no evident vulnerabilities have been introduced.
  4. Human review: at least one person has reviewed the code applying their own technical judgement, without delegating the review to another AI.

Key indicator

The value of product builders is not measured by the amount of code produced but by the quality, maintainability, and robustness of what they deliver. A team that generates many lines of code in a short time but accumulates hidden technical debt is not being productive: it is accelerating toward a bigger problem.

Common mistake

Assuming that reviewing AI-generated code is equivalent to accepting its output. Reviewing means understanding, questioning, and validating, not just running the tests and approving if they pass. A product builder who approves the AI's code because "the tests pass and it looks right" is delegating technical judgement to the tool. Tests validate known behavior; the product builder's judgement validates consistency with the system, long-term maintainability, and the cases the tests don't cover.
